Most outages are self-inflicted. They come from change, specifically from poorly planned or conflicting changes that a one-size-fits-all process was never equipped to catch. And yet most teams still run every change through the same rigid path: a single state model, an end-to-end workflow that's been customized into something only a developer can maintain, approval logic hard coded into the flow, and the same data capture requirements whether you're patching a server or rewriting a core application. The result is a process that's simultaneously too heavy for low risk work and too generic to govern the changes that threaten service availability.
This session is about fixing that mismatch.
It sits at the start of the Zero Service Outages journey (Insight phase, value point 6: Change Management). The premise is simple: most outages are caused by change, so ops-aware change management is where you prevent self-inflicted wounds before they happen. Fit-for-purpose change models are the mechanism.
Daniel Davidson opens up with the core problem. The traditional ITIL change types (Standard, Normal, Emergency) force every change into one of three boxes, each carrying a single complex workflow, embedded approvals, and uniform data requirements. That structure can't keep pace with modern delivery. We then walk through the shift to federated change models: reusable states you combine to build a model, flows defined per state that trigger as a change moves through its lifecycle, approval policies decoupled from the workflow so governance becomes reusable and data-driven, and automated data capture tailored to each model (including shift-left sources like DevOps). The point isn't more processing. It's the right process for each kind of change, applied across nine model types from DevOps and Infra to Patching and Low Risk, without disrupting the critical workflows you already depend on.
Stefan Hosten then takes the concepts into a live demo, showing how a fit-for-purpose model comes together in the platform and what it looks like to right-size governance for a specific use case rather than bolting complexity onto a normal change.
We close on measurement, because this is where adoption either sticks or stalls. The KPI framework separates leading signals (adoption of non-Normal models, automated approval rates for low-risk changes, fewer approval layers per change) from lagging signals (time in approval states, time spent in CAB, change rework rate, change throughput).
