Every Platform Owner we talk to has an AI story right now. Pilots. Agents. A Now Assist demo that impressed the steering committee.

 

But ask what happens next (how it scales, who owns it, how it's governed, what it's actually worth) and the room gets quieter (or awkward).

 

That's the gap. AI doesn't create value on its own. It amplifies whatever operating model it lands on. With strong ownership, clean data, and clear decision rights, AI compounds. With fragmented ownership, messy processes, and no governance, you get a great demo and very little else.

 

We see it again and again: mature processes get better with AI. Immature processes get their problems amplified. And with agentic AI, an unstable process doesn't just fail. It fails autonomously, at scale.

 

The gap is real. According to Gartner, 71% of CEOs say their IT operating models aren't fit for the age of AI, while only 24% of CIOs believe their models effectively adapt to business needs.

 

So we're asking you. We don't want the polished conference-keynote version. We want the real one. What's working, what isn't, and what you'd do differently.

 

THE CORE TENETS OF STRATEGIC PLATFORM OWNERSHIP

  1. "Who actually owns the platform?" We've seen organizations where five different people believed they were "in charge of ServiceNow." Then a workflow spanning IT, HR, and Facilities needed approval, and everything stalled. How did you establish clear ownership and decision rights? What did it take?
  2. "Do we have a platform strategy, or just a backlog?" ServiceNow's own guidance frames it simply: "Strategy provides the destination. The operating model provides the vehicle. Governance provides the steering." Which of the three is strongest in your organization? Which is weakest?
  3. "Is our governance enabling AI or blocking it?" Gartner estimates that by 2028, AI governance costs will offset 60% of the savings generated by agentic AI. How are you governing agents and AI use cases without slowing everything to a crawl?
  4. "Is our data ready for AI?" AI is only as reliable as the data underneath it. Organizations that skip the data foundation usually end up circling back to fix it later, at a higher cost. Where are you on CSDM and data ownership? Did you fix the foundation first, or are you circling back now? If you're an Impact customer, have you used Scan Engine?
  5. "Are we funded like a product or a project?" BCG identifies the shift from projects and programs to "outcomes and products as budgeting units" as core to a platform operating model. Have you made that shift? How did you get Finance on board?
  6. "Can we prove strategic value, not just operational value?" Shane Williams, in The Platform Owner's Guidebook, describes a tipping point where the platform stops just paying for itself and starts delivering strategic value. Have you crossed it? What metrics convinced your executives?
  7. "Who had to give something up?" A platform operating model redistributes power. Budgets move. Org charts change. The technical problems are usually the easy part. Getting people across departments to share information and work toward the same goal is the hard part. How did you handle the politics?

The organizations that get real value from AI won't be the ones with the most agents. They'll be the ones where someone truly owns the platform those agents run on.
