When organisations evaluate ServiceNow, discussions typically focus on features. Stakeholders compare workflow capabilities, automation options, AI investments, integration frameworks, and user experiences. While these conversations are important, they often overlook a factor that has a much greater impact on long-term success: the operating model.

 

An operating model defines how the platform is managed, governed, funded, prioritised, and supported. It determines who owns decisions, how new requirements are assessed, how technical standards are enforced, and how competing business priorities are resolved.

 

Over the years, I have seen organisations implement excellent technical solutions yet struggle because they lacked a sustainable operating model. Different teams introduced their own development standards, duplicated capabilities, created overlapping integrations, and prioritised local requirements over platform-wide consistency.

 

As platform adoption grows, these issues become increasingly difficult to manage. Without governance and clear ownership, complexity accumulates rapidly.

 

In contrast, mature ServiceNow organisations establish strong platform teams, architecture review processes, development standards, release governance, and long-term roadmaps. They treat ServiceNow as a strategic platform rather than a collection of independent projects.

 

What is particularly interesting is that many operating model decisions are non-technical. They involve organisational structure, accountability, budgeting, stakeholder engagement, and decision-making frameworks.

 

Features determine what a platform can do.

 

Operating models determine whether those capabilities remain scalable, sustainable, and valuable over time.

In my experience, the difference between an average ServiceNow implementation and a truly exceptional one is often not the technology itself. It is the operating model that supports it.
